How to visualize customer retention

Cohort heatmaps, retention curves and when to use each.

Use cohorts, not averages

An average retention rate blends new and old customers together and hides whether things are improving. Group customers by the month they first purchased and follow each group separately.

Heatmaps for patterns

A cohort heatmap puts acquisition month on one axis and months since first purchase on the other. Diagonal bands reveal seasonal effects; vertical bands reveal a problem in a specific month.

Curves for comparison

When you need to compare two or three cohorts directly — before and after a loyalty launch, for example — plot retention curves on the same axis.

Label the scale

Heatmap colour is hard to read precisely. Print the percentage in each cell, and use a single-hue scale so darker always means higher.
